Overview

NextGen Fitness is a concept brand used to demonstrate how I approach a gym launch end to end — from local market research through to a Meta campaign structure and a lead funnel ready to hand to a sales team. Every asset here is portfolio work created to show process and thinking, not a report of client results.

Challenge

New gyms compete on the two weakest possible axes: price and proximity. The brief was to open without discounting into irrelevance, and to fill founding memberships before doors open.

  • Zero brand awareness within a 5km radius
  • Four established competitors already running discount offers
  • Short pre-launch window with a fixed media budget

Research

I mapped the local catchment: population density, income bands, commute patterns and the times of day people search for gyms. AI-assisted clustering of review data from nearby gyms surfaced the recurring complaints — crowded peak hours, aggressive contracts, and no real coaching.

Competitor Analysis

Every competitor's Meta Ad Library was pulled and their live creatives categorised by hook, format and offer. The pattern was unanimous: price-led static posts with joining-fee waivers, almost no coaching or transformation storytelling, and no video.

  • 90% of live creative was discount-led
  • Almost no use of founder or coach-led video

Marketing Strategy

Position NextGen as the coaching-first gym rather than the cheapest one. Replace the discount with a founding-member cohort framing: limited spots, real coach access, a defined 8-week onboarding. Media split across a cold awareness layer, a retargeting layer against video viewers, and a bottom-funnel lead layer.

Creative Concepts

Three creative territories were written, each with hooks, scripts and storyboard direction.

  • 'The gym that actually coaches you' — coach-to-camera talking heads
  • 'Founding 100' — scarcity-framed membership cohort
  • 'Your first 8 weeks' — onboarding walkthrough as an ad

Meta Campaign

A three-tier structure: an awareness campaign optimised for ThruPlay to build a video-view audience cheaply, a consideration layer retargeting 25%+ viewers and profile engagers, and a lead campaign using instant forms with qualifying questions to protect sales time.

Lead Funnel

Instant form to CRM to a WhatsApp-first follow-up sequence within five minutes, then a booked walkthrough. The funnel is designed so a single front-desk staffer can run it without a dedicated sales hire.

Results Goal

Because this is a concept project there are no client results to report. The plan defines success criteria instead: a target cost per qualified lead, a lead-to-walkthrough show rate, and a walkthrough-to-join rate — with a weekly optimisation cadence against each.

Lessons Learned

Building this made one thing obvious: in local fitness, the creative is the strategy. When every competitor sells on price, the cheapest way to win attention is to sell on something else entirely — and to say it in a format nobody else is using.
